I’m Lao Shen. I’ve spent my career in dealer after-sales — running store diagnostics and building audit standards. This site shares real audit experience and publishes the After-Sales Store Audit Manual for free.
An after-sales veteran who has audited 51 stores and run 35 service centres. I know how the front line works — and how head office should check it.
I believe auditing isn’t about finding fault. It’s about putting the profit leaks and compliance risks you can’t see onto the table — and nailing them into the process.

From single-store diagnostics to group-wide audit standards — fifteen years of pits fallen into and books checked, distilled into an after-sales compliance method you can actually run.
A 1,000-point scale with 56 red-line vetoes. Open the reader to search by module, red line or A/B/C class, and self-assess online.
Every answer comes from the Dealer After-Sales Store Audit Manual V2.3 — open each one and check it against the manual.
A 1,000-point scale weighted across 12 modules; each module must reach a 60% minimum score rate. Problems are graded A/B/C with matching deduction codes, closing the loop of inspection → scoring → penalty.
The 56 red lines are one-vote veto items covering missing licences, work without an order, fake parts / work orders / warranty claims, parts swapping and more. Touch any one and the store fails outright, and they are excluded from the total score — the hard boundary of after-sales compliance.
A parts-management audit has five firewalls: used-parts return, genuine parts in / aftermarket parts out, returns without physical stock, packaging resale, and private transfers by parts staff — each checked against physical stock, documents and money flow.
It covers three-document consistency (claim assessment, parts issue and settlement list fully matching), the claim-notice deadline (within 1 hour of arrival), repair referral codes matching the actual referrer, claim costs not offsetting non-accident repairs, and a seven-dimension margin audit (abnormal discounts, unbilled extras, outside repairs, scrap deduction, referral fees, un-replaced assessed items, aftermarket parts).
